Torment 12 is not reached by simply stacking bigger numbers and hoping the build holds together. The real jump starts when you decide what your character is supposed to do well, then chase the pieces that make it work. Before running every activity in sight, check which Uniques support your main skill package and build around them. A focused list saves a ton of wasted time, and picking up the right D4 items early can make the first Torment tiers feel far less rough. If your setup depends on a particular amulet, boots, or weapon effect, farm the boss connected to that drop instead of spreading your materials across random fights.

Build Around One Clear Job

Most players hit a wall because their gear is doing five different things at once. Keep it simple. Choose your damage skill, your survival tool, and the effect that pulls the whole build together. A Warlock using Blazing Scream, for example, needs a different priority list than one built around Metamorphosis. Once those core pieces are in place, start improving affixes, sockets, and item quality. You do not need perfect gear right away. You need a build that clears quickly, stays alive, and does not fall apart when elites pile in.

Match Each Splinter to the Run

Prime Evil Powers are worth changing between activities. It takes a minute, but that minute pays off. Diablo's Splinter of Terror fits Helltides and Infernal Hordes, where speed and repeated rewards matter most. Baal's Splinter of Destruction is a better fit for Kurast Undercity runs and Lair Boss attempts. Mephisto's Splinter of Hatred is the one to bring when The Pit or Nightmare Dungeons become the plan. Treat your active Splinter like another gear slot, not a permanent choice.

Use War Plans and the Cube With Purpose

War Plans give the session some direction, which matters more than people think. Rotate Helltides for experience, Undercity for selected rewards, and Nightmare Dungeons when you need their materials. While doing that, feed the Horadric Cube with Boss Trophies and Enhanced Primordial Dust. Amalgamation can turn those resources into early Uniques, upgraded Soul Splinters, and useful Talisman progress. Duplicate Set Charms are not dead weight either. Reroll them within the same set or use the three-for-one recipe to chase the missing board pieces.

Keep Pit Runs Short and Repeatable

The Pit is where a solid Torment build becomes a serious one. Do not force the highest tier you can barely finish. Pick a level that takes roughly two or three minutes, then run it again and again. A tier around ten levels above your current Glyph level is a smart target when the upgrade odds are working in your favor. Fast clears give steadier progress, more attempts, and fewer frustrating resets. With a clean farming route and a few well-chosen cheap D4 items supporting the build, Torment 12 starts to look like a realistic next step rather than a brick wall.
